A regional NGO lost a major multi-year grant and needed to reduce its cost base by a quarter without losing the technical staff its remaining programmes depended on.
We built the target operating model backwards from remaining programme commitments, identified business-critical roles, and designed a redundancy process reviewed for Employment Act compliance at every step. Retention packages were targeted only at roles the remaining portfolio could not run without.
The restructure completed on schedule with no successful challenge, and retention among the identified critical roles held through the following year.
