A national retailer had spent two years and most of its budget on an ERP implementation with no branch live. The integrator blamed scope changes; the business blamed the integrator.
We assessed the programme independently and found the data migration had never been reconciled and no branch had completed readiness testing. We re-scoped to a phased rollout, put reconciliation controls in place before cutover, and ran an adoption programme in each branch ahead of its go-live date.
All twelve branches went live on the revised phased plan with reconciled opening balances, and post-go-live support tickets fell to a stable run-rate within six weeks.
